Understanding Variation

A FactWise Masterclass

The rarest skill in any data-driven team: knowing when not to act.

Whenever there is data, there is variation. And ignoring it leads directly to wrong decisions, wasted time, unnecessary investigations, false alarms, and expensive “solutions”.

KPI’s go slightly up or down, people react.
Teams are sent searching for root causes…
Actions are launched…
Hours, days and sometimes weeks are invested…

All because a metric changed.
While in reality, most changes are simply natural variation and do not require intervention.

This masterclass helps you break that cycle.

This Masterclass teaches you:

The skills organisations desperately lack: distinguishing noise from real signals, and only acting when truly needed.

For whom?

For professionals in Quality, Operations, Engineering, or Supply Chain who use data to make decisions, and want to act on signal — not on noise.

When?

Gent - 3 September 2026
Antwerp - 17 September 2026

What you will learn

You will learn to characterise process variation, distinguish real signals from noise, and understand why not every fluctuation requires action.

What’s covered

  • What variation really is — and why misunderstanding it leads directly to wrong decisions and wasted effort.
  • The two types of variation — so you can instantly recognise which one you’re dealing with, and respond accordingly.
  • Process Behaviour Charts — a practical tool you can apply the next day to see what your process is actually telling you.
  • When to act, and when not to — the decision rule that saves teams from chasing ghosts.
  • Which charts to use, and which to avoid — so your analysis doesn’t mislead before it even starts.
  • The most common pitfalls — the mistakes that derail even experienced teams, and how to sidestep them.
  • The myths around the charts — debunked, so you stop second-guessing tools that actually work.

Everything is explained with clear theory and real-world examples, immediately applicable to your own data.

Format

  • Live, in-person masterclass (or company session)
  • Small group, interactive setting
  • Conceptual clarity over technical detail
  • Discussion, examples, and structured reasoning

Outcome

After this masterclass you clearly understand how variation really works. It will help you to reduce wasted effort and frustration, prevent false alarms, and make more confident decisions based on how data and processes truly behave.

About your instructor

Luc Poelman founded FactWise after 25+ years in Quality and Operational Excellence across Food, Pharma, Manufacturing, Banking and Automotive. As a certified Six Sigma Black Belt, he has guided and trained professionals and teams in quality & process improvement at every level of the organisation.

What he kept seeing, in management meetings, on factory floors, in quality teams,  was people making confident decisions based on data that was simply doing what data always does: vary. Meetings, investigations and corrective actions were launched and closed — for changes that were just routine variation. That pattern is what FactWise is built around.

My goal: help you distinguish signal from noise, and stop chasing changes that were never real.

Who is this Masterclass for?

This masterclass is for operations professionals who use data, dashboards, and KPIs to make data-driven decisions.

If you aim to understand process behaviour, avoid reacting to random variation, and focus improvement efforts where they truly matter, this masterclass is for you.

Typical participants work in Quality, Operational Excellence, Engineering, Supply Chain, or EHS, across sectors such as Food, Manufacturing, and Pharma.

This masterclass is not for you if you…

  • Are explicitly looking for software training (Excel, R, Python, SPSS, etc.)

  • Want advanced mathematical statistics or academic proofs

  • Expect quick tricks to make numbers “say what you want”

  • Prefer opinions over evidence

  • Are unwilling to question familiar metrics or accepted conclusions
